In floor cleaning system help

The new home came with a pool that has in floor cleaning system. So far I've replaced the A&A top feed 6 way water valve with an A&A low profile side feed water valve. I also went ahead and replaced all 20 magnasweep pop up heads with the Pentair Gamma 2 heads. I'm noticing some of the heads never retract in the zones in the shallow end of the pool. Seems like water is bypassing the flaps for that zone. Anything I can do to stop the bypass? The other zone pop up heads do come up and go down as they should.

Do all heads on a specific zone remain up or just some of the heads on that zone?
If all heads on a specific zone, chances are there is water flowing to that zone causing the heads to remain at least partially extended. The flapper in the water distribution valve may be stidking, allowing water to flow into the zone.
If only one or some of the heads on a specific zone, chances are the extended heads are sticking or there is debris in the head causing it to jam in the extended position.

Why did you replace the top feed water distribution valve?
Did the top feed valve have T-valve flappers or the acrylic balls?

Do you have a single speed or VS (variable speed) pump.
What horse power? If VS, what RPM are you running at?

All the heads in 2 of the zones are always up. The other zones come up and go down as expected. To me it sounds like the flaps are not seating the whole way but that’s weird because it’s a brand new water valve. Is it possible that the flaps need to me pushed further down?

The original top feed valve had the glue in flaps, some were missing and was leaking from the bottom. Live in AZ and the sun did a number on the housing.

The pool has a 2 hp single speed pump. Currently running it 8 hours per day to turn the water over.
 
Update for posterity sake. I ended up using a flat head screw driver and hammer to set the flap pins down some more. They were not installed the whole way and water was bypassing to inactive zones due to the gaps between the flap and the seat.

Glad you got it working!

Hopefully you'll stick around learn the TFP methods. You'll save money and time.
